Common advice is launch free, charge later. I did the opposite on purpose. LiveCrew is an AI executive team for solo founders ($29/mo). Before launch I wrote down the kill criteria, the exact numbers where I'd shut it down, and a date to check them, so I couldnt move the goalposts later. Payment from day one, 7-day trial, card up front. 326 people on the waitlist, invited in waves. 14 days in, 22 trials started, 4 paying, 60+ returned after seeing the card wall. Why payment-first: free users lie to you. I only wanted signal from people willing to put a card down. The waitlist made this less scary than it sounds, but wave one conversion was still the most stressful number ive ever watched. The weirdest part of building this: the product is agents that argue back, and when I used it on my own launch plan the agents told me not to launch yet. Five real objections. I launched anyway but fixed two of them first. Happy to share the kill criteria themselves or the activation metric (second unprompted session within 7 days) if useful.
