I launched my fitness tracker (workout programming + macro tracking in one app) two weeks ago. Got 3 real signups. None of them ever logged a single workout. 0% activation. Instead of launching somewhere new, I dug into why. Session recordings showed all 3 died in the same place: the first-run onboarding wizard. Found three bugs: a completion flag that was set but never read, a 'Skip' button that only existed on step 1 of 3 (steps 2-3 were a trap), and a self-classification question ('Beginner/Intermediate/Advanced') that made new users confront a label before they'd done anything. Fixed all three, rebuilt the flow now it asks 'how long have you been training' instead of making people self-rank, and you land in the app with a working dashboard either way. Just re-verified the whole funnel end to end. Lesson so far: 0% activation wasn't a marketing problem. No amount of new traffic helps if every visitor falls in the same hole.
