A few months ago, we decided to go all-in on UGC marketing for our SaaS. I'm one of the co-founders of Picmim, an AI-powered social media management platform for small businesses. We had recently pivoted from targeting marketing agencies to small business owners, and we needed a way to reach this new audience. UGC seemed like the perfect fit. Our product is quite visual. You give the AI information about your business, and it creates and schedules social media content for you. Surely seeing the product in action would convince people to try it? So we partnered with around 20 UGC creators from different countries and started producing short-form videos for TikTok, Instagram, and other platforms. We tested different hooks, formats, and approaches. Some videos did pretty well. Others completely flopped. But eventually, we reached roughly 500,000 organic views . Not bad, right? Well, here's where things get interesting. Our results: Money spent: ~€3,000 UGC creators: ~20 Total organic views: ~500,000 Paying customers: 1 Yes. One customer. Hahahaha. The funniest part is that this customer is actually still subscribed, so I guess the campaign wasn't a complete failure. But financially, it was pretty terrible. So what went wrong? Looking back, I think we made a few mistakes. First, we focused too much on reach. Getting 100,000 views on a video feels amazing until you realize that almost none of those viewers are potential customers. Second, our targeting wasn't nearly specific enough. Our ideal customers are small business owners who don't have the time or expertise to manage their own social media. But a video about a cool AI tool can attract just about anyone. Students, AI enthusiasts, other developers, people who simply find the technology interesting... None of those necessarily have a business or a reason to subscribe. Third, we underestimated how much trust matters. We're asking people to let AI create content representing their business. That's a bigger commitment than simply trying a cool AI image generator. What happened next? We eventually stopped the UGC experiment and went back to the drawing board. We reworked our positioning, redesigned our marketing pages, improved onboarding, removed our free trial, and started running more focused Meta Ads. And for the first time, things started working. Our MRR doubled in the first month after launching the new campaign. We've since crossed $1K MRR on Stripe, and growth is finally starting to look promising. Of course, we changed multiple things at once, so I can't pretend one specific change was responsible. But we learned something important: 500,000 views from the wrong audience are worth less than 500 visits from people who actually need your product.
