A friend of mine runs a 141k-sub anime analysis channel. He uploads a long video every ~2 weeks and gets 50k-500k views each, but his shorts were an afterthought. I offered to cut them for free so I could learn. I built a small pipeline: transcribe the episode, pick the moments, cut them, add captions in his style. Then I sent him the first batch. Here was his feedback: Too short: I cut 11-23 second clips. He wanted 30-45. Short clips lost the setup. Don't crop my frame : h is videos use side-by-side splits on purpose. Squeezing 16:9 into 9:16 chopped them off. Now I keep the full frame when the layout matters. The endings were sloppy. I padded each clip a fraction of a second after the last word. In 6 of 12 clips that leaked the start of the next sentence, which kills the loop. Now I cut on the exact frame the speech ends. This felt a bit early for me, but after hearing his feedback, I definitely agreed. No AI covers. This is actually where I thought it would be really useful. However, his old covers had AI-redrawn characters and he called them "AI slop." Real frames from the episode plus 2 words of text beat anything that was trying to be too fancy with AI. I also ran the same episode through OpusClip to compare. We picked a lot of the same moments. It lost in these categories: generic titles, a misspelled character name, random words highlighted, scoreboards cropped off. It didn't really understand his channel. Biggest lesson so far: Picking the clip actually wasn't as hard as I thought. Fine-tuning the details around editing so that it looks like something the creator would post himself definitely took a lot of iteration. I've since done sample sets for 8 other shows (business podcasts, F1, MMA, personal finance) and I'm trying to turn it into a small service.
