Context: solo builder, tiny B2B side project, zero audience. Sent about 200 personalized emails over 3 weeks. Here's what surprised me: Personalization in the first line beat everything else. The only variable that moved reply rate was referencing something specific about their business in line one. Subject lines, email length, CTA wording - noise by comparison. Reply rate and positive rate are different numbers. Around 12% replied, but half of those were 'not now' or 'wrong person'. I started tracking positive replies separately and it changed what I optimized for. Follow-ups did almost as much as the first email. A short bump email got nearly as many positive replies as the opener. I almost skipped them because it felt pushy - it wasn't, most people just missed the first one. Who matters more than what. The same email sent to a tight list (businesses with a visible problem I could name) crushed a 3x bigger generic list. List quality > list size, by a lot. The best conversations came from rejections. 'We already use X' turned into real chats when I asked what they liked and didn't like about X. I stopped treating no's as dead ends.
