Context: we build a tool in the AI search visibility space, which makes this extra embarrassing. Not naming it or linking it, this isn't a pitch. We track 9 questions a buyer would ask ChatGPT, Perplexity or Google's AI Overviews when shopping for something like ours. Latest run, 23 answers. Our biggest competitor is in 19 of them. We're in zero. I assumed it would be the usual SEO story, backlinks and domain authority. That's part of it. But reading why each answer picked who it picked, the pattern was simpler. In the answers we dug into, every winner had a one-line "who it's for". One is the pick for agencies and enterprises. One is the specialist for marketing teams. One is the cheap first step for small teams. The models pretty much repeat those lines back. We'd never said who we're for in a way anyone repeated, so we didn't get slotted anywhere. Almost none of the citations went to the vendors' own sites. The most-cited domain was a big SEO tool's site, then Reddit. Ours got cited zero times. Also, our homepage had no structured data and none of our pages cited a single source. Not hard to fix, still humbling. The fixes our own tool suggested were very unglamorous: honest comparison pages against the three that keep winning, a page that says plainly who we're for, and getting discussed somewhere other than our own blog. Which is partly why I'm writing this. If you sell B2B, try asking ChatGPT "what's the best tool for [your category]" a few times this week and see who it picks.
