Original Summary

solo founder here. I've been building Shugo, basically a trading coach in your pocket. you write your own trading rules, and before you take a trade it checks your chart and plan against them, tells you when your size is too big for your account, and tells you to stop when you're clearly revenge trading after a loss. over time it figures out your bad habits. most traders know their rules, they just don't follow them. that's the whole idea. launched on iOS and Android on Oct 4. building it was honestly the easy part lol. two things are killing me right now: getting the right people in and getting them to stick around. maybe 70 installs total from US/UK/CA/AU. people spent 40-110 seconds in the app and a few of those countries can't even pay on Google Play. the $30/day was gone in like 10 minutes. from what I can tell google just bought the cheapest installs it could find, mostly reward ads inside games. and I didn't have firebase in the app so google never saw a single signup. it optimized for installs and found people who install everything. retention is the other mess. Around 80% of people who hit the sign in screen just... leave without tapping anything so most people never reach the part that's supposed to keep them, the coach that knows your rules and remembers your history. no idea yet if the ones who do get there stay. what I changed: paused ads. free sample session on first open so you see how it works before any form signup now comes before your first session on your own chart, with a free month shown before signup. the coach needs an account to remember your rules anyway too early to tell if any of it worked. questions for people who've done B2C subscriptions: what actually moved retention in your first month? onboarding, push, email? is gating the first real session behind signup dumb this early? anonymous use converted at 3% so I figured why not niche audience (retail day traders, prop firm traders). did paid ads ever work early for you or was it communities/content first? can share the posthog funnels or the ad breakdown if anyone wants submitted by /u/Natural_Lunch_6286 [link] [comments]
