Built TradeGladiators solo, you build an AI trading bot through a form and it paper-trades live prices, ranked on a leaderboard. It's 100% free right now, users bring their own AI API key (Groq's free tier means it costs them nothing), so my only real cost is Vercel/Supabase hosting, which is tiny at current traffic. I genuinely don't know when or how to introduce pricing without killing the thing that makes it fun, the free experimentation. Options I'm circling: paid "premium strategies" or extra bot slots, a small monthly fee once someone hits N bots, or just staying free and eating hosting cost as long as it stays cheap. For people who launched something free first, what signal made you actually flip the pricing switch, and did it kill engagement when you did?
